  • Management and coordination time from your own staff, honestly estimated.

  • Onboarding and ramp — the weeks before output is at steady state.

  • Tooling seats, access provisioning and security review.

  • Quality review, whether theirs or yours.

  • Backfill and coverage for leave and turnover.

  • Exit: documentation, handover, and data return.

Two proposals with the same rate can differ substantially once those are filled in. Comparing like for like is the single most effective cost-saving step available, and it happens before any money is committed.

Build The Agreement So The Savings Persist

Savings decay unless the contract is shaped to hold them. Pilot before you commit volume. Buy capacity rather than a fixed headcount where the work is uneven. Set a review cadence with a real agenda, not a status call. Insist that documentation is a deliverable, so knowledge accumulates on your side rather than in one person’s head. And keep notice terms symmetrical — a partner who cannot be left will eventually stop earning the account.
